What Your AI ‘Therapist’ Isn’t Telling You: Understanding the Algorithm Behind the Conversation

You’ve probably done this. Maybe at midnight before a difficult board meeting. Maybe after a conversation with a co-founder went sideways and you couldn’t talk to anyone on your team about it. Maybe just because you needed to think something through and there was nobody available who wouldn’t be affected by what you said.

You opened ChatGPT and started typing.

And honestly? It probably helped. That’s nothing. AI gives you something remarkably rare in leadership: a space to think out loud without consequences. No judgment, no politics, no risk that your words end up in the wrong ears. For people who carry the weight of an organisation, that kind of frictionless reflection has real value.

But here’s what most CEOs don’t realise about those conversations, and as someone who has spent years building specialist AI tools for exactly this space, I think it matters enormously.

The algorithm has one job. And it’s not your wellbeing.

Why the Most Helpful-Sounding Answer Is Often the Least Useful One

Large language models, the technology behind ChatGPT, Claude, and most AI tools,  are trained on vast amounts of human-generated text. That sounds like a strength. In many ways, it is. But it comes with a structural limitation that most people never think about.

These models work on statistical probability. Which means it gives you the most likely or common response, not the most appropriate, useful or nuanced one. When you describe your situation, the AI isn’t reasoning about your specific problem; it’s generating the response most likely to follow from inputs like yours, based on patterns across billions of previous conversations and documents.

What that means in practice: you get the most common answer. The most probable response. The one that matches the most mainstream understanding of whatever you’re dealing with.

Which is either something you’ve already thought of yourself, or, if it does surprise you with something that sounds compelling, it may have no real bearing on your specific situation, your specific psychology, or what you actually need right now.

It’s the equivalent of asking your most well-read neighbour for advice, someone who’s absorbed every self-help book in Waterstones, knows all the pop psychology frameworks, and genuinely wants to help. They’ll say reasonable things. But they won’t say anything that surprises you, challenges your framing, or takes you somewhere you couldn’t have reached alone.

For a CEO dealing with a genuinely complex people issue, a values conflict, or the specific texture of your leadership blind spots, that surface-level response isn’t just unhelpful. It can actively reinforce the thinking that got you stuck in the first place.

You Can Get More –  But There’s a Catch

Here’s the good news: AI tools are capable of going significantly deeper. The right prompting changes everything. Something as simple as adding “challenge my assumptions, don’t try to make me feel better, give it to me straight” to your prompt shifts the dynamic considerably. You’re overriding the algorithm’s default toward reassurance and validation, and forcing it toward something more genuinely useful.

But this is where it gets complicated for most people – including most CEOs.

To prompt an AI well for emotional or psychological exploration, you need to know what you’re asking for. Cognitive behavioural approaches work differently from systemic coaching models, which work differently again from trauma-informed frameworks or somatic work. Each is suited to different situations. Each will take the conversation somewhere entirely different.

If you don’t know which model fits your problem, you can’t prompt for it. And if you can’t prompt for it, you’re back to getting the statistical average – competent, generic, and unlikely to shift anything.

This isn’t a criticism of the technology. It’s a description of how it works. The sophistication isn’t in the AI. It’s in knowing what to ask.

What This Means for Leaders

The CEOs I see using AI most effectively treat it as a thinking tool, not a therapeutic one. They use it to pressure-test decisions, stress-test their own reasoning, and surface blind spots before important conversations. They’ve learned to prompt specifically and sceptically.

The ones who get least from it – or occasionally get actively misled by it – are those having open-ended conversations about how they’re feeling, accepting the warm, coherent response they get back, and mistaking fluency for insight.

There’s a meaningful difference between an AI that makes you feel heard and one that actually moves you forward. Standard tools are optimised for the former.

But go in with open eyes. Ask it to challenge you, not comfort you. Be specific about what kind of support you actually need. And notice when you’re getting back a polished version of what you already thought — because that’s the algorithm doing its job, not yours.

The best AI tools for this work are the ones designed with enough therapeutic rigour that the depth is built in, not dependent on you knowing exactly what to ask for.

That’s a different product category entirely. And it’s worth knowing the difference.
